Corporate wellness ROI without invented savings

Estimated 2 minute readFor boards2 sources

Build a credible corporate wellness business case by separating observed costs, assumptions and outcomes that cannot yet be attributed to an intervention.

The performance question

A spreadsheet can make almost any wellness programme look irresistible if the person building it is allowed to choose the assumptions. Attribute a small improvement to every employee, multiply it by the wage bill and the result soon acquires impressive punctuation. The calculation may be tidy while the argument remains weak. Corporate wellness ROI is most useful when it makes uncertainty visible. A finance director does not need an assurance that healthier people are valuable. They need to know which loss is being addressed, what the proposed change costs and what evidence would justify continuing.

What the evidence supports

NICE recommends monitoring and evaluating workplace mental wellbeing support with a relevant evaluation tool. HSE guidance on demands asks organisations to provide achievable work within agreed hours. Neither source supplies a universal return for corporate wellness spending. This matters because an association between healthier workplaces and better business outcomes does not establish that a particular supplier caused a particular saving. An internal evaluation needs a defined intervention, a plausible mechanism and an honest account of other changes occurring at the same time.12

A practical approach

Start with a narrow operational exposure. For a team relying on repeated cover, record the actual overtime and temporary staffing cost attributable to that arrangement. Establish a baseline that includes ordinary variation, not just the worst week available. Cost the intervention in full, including management time and any additional staffing. Set out a conservative scenario, an uncertain scenario and the conditions under which there would be no cash saving. Separate released capacity from money removed from a budget. Time recovered for better work can be valuable without being described as a reduction in payroll.

How to review progress

Compare outcomes with the original hypothesis and record changes in demand, vacancies and process design. Use a suitable comparison where feasible, while acknowledging that teams are rarely identical. Do not convert every improvement into money or imply causation from a simple before and after chart. A credible business case can conclude that an intervention improved a working condition but has not yet demonstrated a financial return. That is a more useful basis for the next decision than an extravagant number nobody is willing to defend.
