A corporate wellness pilot needs a stopping rule
Agree what would justify continuing, changing or stopping a corporate wellness pilot before enthusiasm makes every result look promising.
The performance question
A pilot has a curious ability to become permanent without ever becoming conclusive. Employees have been invited, a supplier relationship has formed and somebody has presented early progress to the board. Stopping can now look like admitting failure. The original question quietly changes from whether the idea works to how the organisation can keep it going. Corporate wellness pilots need an exit route for the same reason they need a launch plan: without one, the process can protect the programme more effectively than it protects the decision.
What the evidence supports
NICE recommends monitoring and evaluating mental wellbeing support. HSE’s work design guidance provides areas in which an organisation can define an intended change. These support setting an evaluation question before implementation. They do not provide universal thresholds for success or imply that a short pilot can establish long term health or financial outcomes. Some benefits take time, some changes require adjustment and some outcomes are too sensitive or complex for a simple local measure.12
A practical approach
Choose a narrow hypothesis, such as whether a revised escalation process reduces avoidable late requests in a particular team. Record the starting position and the implementation required. Agree a reasonable review point, the costs to include and the signs of unintended harm. Specify what would lead to continuation, redesign or stopping. Keep access to necessary support separate from the experimental element. A stopping rule should not mean withdrawing essential help from an employee; it concerns the organisation’s decision about the tested arrangement.
How to review progress
At review, establish whether the intervention actually happened before judging whether it worked. Examine outcomes, practical access and displaced workload. Record other changes that could explain the result. Invite a person who was not responsible for selling or sponsoring the pilot to challenge the interpretation. Continuing can be reasonable when evidence is incomplete, but the reason and next question should be explicit. Ending an unhelpful pilot is not a failure of commitment to wellbeing. It is evidence that the organisation values learning more than the preservation of its original announcement.
